AI Strategy
& Roadmap

We work with your leadership team to find where AI creates value, rank the options on evidence, and sequence the work into a roadmap you can fund, with the platform and model choices behind it.

What it answers

Four questions, answered with evidence

Where can AI create value?
An inventory of candidate use cases across your functions, each described by the decision or task it changes.
Which should we fund first?
Each use case scored for value, feasibility, risk and dependencies, and placed in fund, park or decline.
What will it take?
The data, systems, skills, platform and model each priority needs, and what it costs to build and to run.
How will we know it worked?
Success measures agreed before the build, and a plan for tracking them after launch.

How to get started

Three steps to a plan for AI Strategy & Roadmap

  1. 1Tell us what you needUse the project form or book a call. A few sentences about the goal is enough to start.
  2. 2Free technical consultationWe go through your goals, users, existing systems and constraints with you.
  3. 3Your planA detailed plan covering the right tech stack, architecture, timeline and budget. Then you decide.

Your portfolio

Every use case ends in a decision

An example portfolio. Choose a use case to see how it scored, why it landed where it did and what takes it forward.

Fund

Build now, starting with a proof of concept.

Park

Worth doing once a named dependency is in place.

Decline

Not now, with the reason recorded.

Invoice data extraction

Value

High

Feasibility

High

Risk

Low

Why it landed here
A high volume of invoices that are already digital, and a clear measure of success: fields extracted correctly.
What it needs
Sample invoices with their correct values, and the ERP fields they post to.

Scoring

How each use case is scored

The same five dimensions for every candidate, so the ranking can be explained and repeated.

  • Value

Revenue, cost, risk reduction, and the experience of customers or employees.

Evidence: Process volumes, cost baselines and estimates from the process owner.

  • Feasibility

Whether the data exists and is good enough, how complex the technology is, and the integration effort.

Evidence: Data samples, system documentation and an architecture review.

  • Risk

Regulatory, security, safety and reputational exposure, and how much human oversight it needs.

Evidence: A risk tier for the use case, set with your risk and legal leads.

  • Dependencies

What must be in place first: data, platforms, skills or another use case.

Evidence: A dependency map across the portfolio.

  • Ownership

Whether there is a sponsor, a process owner and the capacity to adopt it.

Evidence: Interviews with the leaders and teams involved.

The first step

Executive Alignment Sprint

A fixed-scope engagement with your leadership team that ends with agreed priorities and a first roadmap.

Who takes part

  • Executive sponsor
  • Leaders of the business units involved
  • Process owners
  • IT, data and security leads
  • Risk and legal
Ask about the sprint

    How it runs

  1. 1InterviewsWith leaders and process owners, on goals, pain points and ideas already in flight.
  2. 2Use-case workshopCandidate use cases gathered and described by the decision or task each changes.
  3. 3Scoring sessionEach candidate scored for value, feasibility, risk and dependencies, with the evidence behind it.
  4. 4Executive readoutThe ranked portfolio, the first roadmap and the decisions to take, presented to the sponsor.

You leave with

  • A ranked use-case portfolio
  • Business case outlines for the top priorities
  • A first roadmap with decision gates
  • A record of the decisions taken

Deliverables

What you receive

From a full strategy engagement. The sprint delivers first versions of the portfolio, the business cases and the roadmap.

  • An inventory of AI use cases, scored
  • A business case for each priority: value, cost drivers and success measures
  • Platform and model recommendations, with the alternatives considered
  • A sequenced roadmap with dependencies and decision gates
  • Operating model and governance recommendations
  • A value tracking plan: the measures to report after launch

Questions

Questions about
AI Strategy & Roadmap

How is this different from the AI Readiness Assessment?

The strategy decides which use cases are worth pursuing and in what order. The readiness assessment checks whether your data, systems, skills and controls can support a use case you have chosen. Many organizations do the strategy first, then assess readiness for the top priorities.

Do you recommend specific AI vendors or models?

We recommend platforms and models for each use case, based on its requirements, the cloud and data you already have, and the total cost of running it. The roadmap records the alternatives we considered and why they weren't chosen.

Who from our side should take part?

An executive sponsor, the leaders of the business units involved, process owners, your IT, data and security leads, and someone from risk and legal for the risk tiers.

What happens after the roadmap?

Most funded use cases move to a proof of concept to test value with your own data. Gaps found along the way go to Data Foundations for AI, AI Integration & Legacy Modernization or AI Governance & Risk Management.

How is a project priced?

Well-defined scopes are delivered as fixed-price engagements; when requirements are still evolving, we provide a dedicated team instead. Either way, the free technical consultation ends with a plan covering tech stack, architecture, timeline and budget, so you know the cost before work starts.
